About Client

The client is a leading American video game payment software company founded in 2005. The company helps game developers fund, distribute, market, and monetize their games across global markets.

It serves over 1,500 clients, from independent studios to AAA giants like Valve and Epic Games, acting as a merchant of record across 200+ countries. The platform supports 1,000+ payment methods, generates an estimated $304M in annual revenue, and employs over 1,000 people worldwide.

Project Overview

By early 2025, the leading global video game payment software company in the USA was running six live products in parallel, and each one needed active development to keep pace with client expectations.

The internal development team was stretched thin. Timelines were slipping, new features were getting delayed, and critical bugs were surfacing in production. The products were not failing. But they were not moving at the speed the business needed.

To close the gap, the company brought Vivasoft in as a staff augmentation partner in February 2025. Vivasoft deployed 25 specialists across frontend, full-stack, and QA, and embedded them directly into the existing development workflow.

The team worked across all six products simultaneously – fixing critical bugs, shipping new features, and completing a full corporate website redesign in just 21 days against an estimated 376 man-day effort.

With the right team in place, the products got back on track, clients kept onboarding, and the platform kept growing.

Challenges faced by the Client

The leading global video game payment software company ran a large product portfolio with a lean internal team, and demand for development work had outpaced internal capacity. Several problems surfaced at the same time. Such as:

1. Developer Shortage Against Growing Workload

The company had more products to maintain and improve than their internal team could handle. Feature development stalled and product launches were at risk, because there were not enough developers to cover the workload.

2. Six Products Needed Attention at the Same Time

All six products- a corporate website, a gaming job portal and industry news platform, a game commerce authentication system, a game commerce client onboarding and monetisation platform, a developer performance tracking system, and a game rewards and gift redemption service – required active development in parallel. Running all of them without extra capacity was not sustainable.

3. Critical Bugs Affecting Business Operations

The gaming job portal and industry news platform had active payment bugs that were hurting user experience and damaging business operations directly. Every day the bugs stayed live, the commercial impact grew.

4. Massive Scope With a Hard Deadline

The corporate website needed a full redesign – a high-visibility project estimated at 376 project man-days – and the deadline was fixed with no room to move.

Solutions by Vivasoft

Vivasoft deployed 25 specialists and structured the team across all six products, running work in parallel. Each product had dedicated ownership, and shared expertise moved across products as bottlenecks came up.

376 project man-days. Delivered in 21 days by 18 Vivasoft developers. The corporate website launched on time, fully responsive, built for a global audience.

Vivasoft solved the challenges by:

1. Corporate Website Redesign

The corporate website is the first stop for game developers and publishers evaluating the platform, so the redesign had to be thorough – a full visual overhaul, responsive across all devices, with a clearer presentation of the company’s products and partner portfolio.

Vivasoft assigned 18 developers to this project and ran tasks in parallel that would normally run in sequence. QA was built into each sprint rather than handled as a final gate. The result was 376 man-days of work shipped in 21 calendar days with no scope cut. The new site is fully responsive and clearly presents the product suite to a global audience.

2. Gaming Job Portal & Industry News Platform

The gaming job portal and industry news platform had live payment bugs preventing users from completing transactions, and the issue was causing direct business damage. Vivasoft traced the root cause and resolved the failures with targeted fixes, then shipped UI improvements alongside the bug fixes. The portal came out more stable and easier to use than before.

3. Game Commerce Authentication System

The game commerce authentication system sits at the core of hundreds of client integrations, so any development work required careful execution. Vivasoft joined ongoing development, shipped new features, and kept existing integrations stable throughout. The product progressed continuously without interruption across the full engagement period.

4. Game Commerce Client Onboarding & Monetisation Platform

The company needed new clients to onboard themselves – creating shops and integrating payment gateways without requiring hands-on support from the internal team. Vivasoft built the onboarding workflows and shop creation features that made this possible. After release, new clients completed setup independently, the support load dropped, and client time-to-revenue shortened.

5. Developer Performance Tracking System

Client needed a structured way to measure developer output internally, because subjective assessment was no longer enough as the team grew. Vivasoft built this internal tracking tool to give leadership a clear, numbers-based view of developer performance. Project tracking became structured, and resource decisions became grounded in real data.

6. Game Rewards & Gift Redemption Service

New features were added to this existing redemption service, with a UI refresh shipped alongside the feature work. Players now get a smoother experience when redeeming coupons and gift codes — a direct improvement at a touchpoint that matters to the game developer clients the company serves.

Outcomes of the project

Vivasoft’s involvement kept all six products moving. Deliveries that were at risk became launches. Products that had bugs became stable. Internal tools became more useful. The overall outcomes from this project are:

Corporate Website - Launched on Time

The redesigned corporate website is live and fully responsive, presenting the company’s products and partners clearly to a global audience. A project that was at serious risk of delay shipped within its original window.

Stable and Improved Job Portal & Industry News Platform

The payment bugs are resolved, and users can complete transactions without friction. UI improvements lifted the overall experience across both the job board and gaming news sections of the portal.

Continuous Feature Velocity

The authentication system continues to evolve with new features shipping each cycle, while existing client integrations remain unaffected and stable.

Clients Onboarding Without Support

New clients now onboard through the platform on their own — creating shops and integrating payment gateways independently. The company’s support overhead dropped and client activation sped up as a result.

Performance Made Measurable

The company’s leadership now has a clear, quantified view of developer output. Project tracking is more structured and resource decisions are grounded in real performance data.

Improved Redemption Experience

The service is live with new features and a refreshed interface, giving users a smoother experience when redeeming gifts and coupons.

Core Features of the Products

Multi-Feature Core Development

The login system is a live authentication product with hundreds of active client integrations depending on it. Vivasoft worked on new feature development inside the system with zero tolerance for regression, requiring a strong command of complex integration workflows.

Client Onboarding and Shop Creation

Vivasoft built self-service workflows for shop creation, payment gateway integration, and client account setup. This directly supports the company’s ability to grow its client base without growing its support team at the same rate.
